The Long Game: Why True Leadership Development Requires an Extended Experience
Every single one of us on the transform.forward team has, at some point in our careers, benefited from a short-term training session, a sharp keynote, or a focused half-day seminar. Shorter bursts of learning have a clean, undeniable value - they spark immediate ideas and inject a quick dose of professional motivation.
But as a team deeply embedded in the realities of change management, we have to look past the allure of the temporary buzz. When organizations are actively navigating complex transitions, restructuring, or cultural shifts, a single one-off workshop simply won’t move the needle. True behavior modification, cultural alignment, and leadership capability can’t be rushed. They require an extended experience.
This is precisely why our core leadership development engagements occur over a sustained timeline - often stretching over three months to a full year. Real change requires a long-term timeline of scaffolded experiences, giving leaders the luxury of time to practice, make mistakes, recalibrate, and ultimately internalize new ways of leading.
Scaffolding the Journey: Look In, Look Around, Look Out
To understand why longevity matters, it helps to ground our approach in our foundational mental model, which we unpacked in our blog on our overview of our lead.forward framework. As a quick refresher, we depict leadership development as three concentric circles: Self, Team, and Organization.

Leadership isn’t a rigid skill set; it’s a dynamic capability that must be built from the inside out. We always begin at the absolute center - the Self ring. Before an individual can effectively lead an initiative or guide a department, they must first build a deep understanding of their own leadership style, personal concepts, and core personality tendencies.
Once that personal foundation is solid, the extended timeline allows us to intentionally scale outward to the Team ring. Leaders begin to map their individual profiles against their peers, learning how to better communicate, navigate interpersonal friction, and understand how they show up to those closest to them. Finally, we move to the outermost ring, the Organization, where individual and team dynamics ripple outward to drive enterprise-wide strategy and culture.
When this inside-out progression is spread across months rather than compressed into a single afternoon, the learning becomes genuinely developmental. It gives individuals the breathing room to master one layer of awareness before they are asked to apply it to the broader organizational system.
The Blueprint of a Sustained Experience
When our clients opt into a sustained lead.forward experience, we partner with them to tailor a timeline unique to their organizational ecosystem. A truly transformative program relies on an intentional mix of group, peer, and independent modalities.
The journey almost always kicks off with an immersive, in-person launch - typically a one- or two-day retreat. This foundational experience is where we introduce the core leadership theories, clarify the roadmap ahead, and introduce a baseline assessment tool (often CliftonStrengths, but not exclusively). The goal of this retreat isn't to solve every organizational puzzle; it’s to establish a robust, shared language that the group will carry forward for the rest of the experience and, hopefully, beyond.
From there, the program proceeds utilizing a dynamic, multi-level structure:
Independent Learning experiences occur in the background of everyday operations. Through targeted curriculum, reading assignments, and intentional reflection prompts, leaders are pushed to look in and reflect on their daily execution on their own terms.
Peer experiences bridge the gap between isolation and collaboration. When possible, we intentionally pair participants with colleagues they may not interact with regularly. The feedback we receive on this element is consistently exceptional. Because these partners don’t share direct daily tasks, there is a distinct freedom to share vulnerably, step away from immediate workplace pressures, and act as peer coaches for one another.
Team experiences connect the individual self-reflection with team-level reality. Here we scale the learning from the center Self ring to the next outer ring, allowing participants to look at collective data. This is where we often see lightbulbs really coming on. Team experiences allow colleagues to explicitly determine how they can work together more efficiently, execute tasks more effectively, and understand each other more deeply.
Whole-Group experiences bring the entire group back together periodically - either virtually or in person. These sessions serve as collective milestones where additional leadership concepts are formally taught, shared challenges are parsed, and broader developmental goals are reinforced.
Regardless of the specific mix of activities within the various levels, the extended experience culminates in a final celebration. This is our time to look back, measure the distance traveled, and celebrate the immense work that has been put into the journey.
A Multi-Layered Coaching Architecture
To maximize the impact of this long-term scaffolding, we often embed a layered coaching strategy across different phases of the program.
For programs anchored in specific metrics or instruments, we utilize coaches certified in those specific tools to facilitate individual assessment debriefs. Often, these are one-session coaching engagements to help maximize understanding of individual assessment results. When possible, connecting one-on-one with a coach two or three times throughout an extended experience allows a leader to unpack their results, track their behavioral growth, and map out exactly how their natural talents apply to their distinct professional challenges.
Simultaneously, we often engage in long-term individual Executive Coaching. These three-, six-, or twelve-month engagements are not tied to a single assessment or tool. Instead, they focus squarely on the Self ring - helping senior executives deeply refine their personal leadership brand, maximize their day-to-day effectiveness, and confidently grow into the expanding requirements of their roles.
For key leaders, we also often lean into the power of multi-rater feedback by embedding a 360-degree review using the Leadership Versatility Index - or LVI. This instrument provides invaluable data by measuring a leader's approach through the distinct lenses of their supervisor, colleagues, and direct reports. It takes very specific leadership behaviors into account and gives the participant direct feedback on whether they need to do more, do less, or continue doing the same amount - all completely driven by that full 360-degree view. Furthermore, we can aggregate these assessments into a comprehensive team report, providing senior leaders with a high-level view of behavioral trends, collective strengths, and hidden gaps across their leadership team.
Lastly, we can also layer in Team Coaching. In team coaching the individuals are not the primary focus - the team itself is in the spotlight. The coaching focus shifts squarely toward collective effectiveness and operational efficiency. We dig in to help the team evaluate their decision-making processes, navigate conflict, and determine how to leverage their combined strengths to do their everyday work more effectively.
